The tension between speed and security is the defining challenge of our current tech cycle, especially since 85% of leaders admit to prioritizing time-to-market over robust governance. To resolve this, we have to stop treating governance as a “stop sign” and start treating it as the “guardrails” on a high-speed track. Before a pilot moves to a corporate tool, the team must hit three non-negotiable milestones: first, a formal data classification audit to ensure sensitive info isn’t being fed into public models; second, a vendor risk assessment of the AI provider’s security posture; and finally, a standardized provisioning process that ensures access is identity-managed. By automating these steps, we allow departments to move fast without the 53% oversight gap currently plaguing the industry.

Nearly half of organizations are seeing sensitive data leaks or intellectual property exposure through unauthorized third-party AI tools. What immediate steps should a CIO take once a leak is detected, and how do you distinguish between a manageable process gap and a critical threat to company secrets?

The moment a leak is suspected—which is a reality for 45% of leaders today—the CIO must trigger an immediate “contain and characterize” protocol. This starts with identifying the specific AI tool used and revoking the associated API tokens or user credentials to stop the bleed. We distinguish a manageable gap from a critical threat by looking at the nature of the datif it’s publicly available marketing copy, it’s a process gap requiring training; if it’s proprietary code or customer PII, it’s a critical threat that necessitates legal and forensic intervention. The weight of the situation is often felt in the boardroom when you realize that 39% of these incidents specifically threaten intellectual property, which is the literal lifeblood of the firm.

If four out of five employees are using unapproved AI tools at work, how do you reframe internal policies to encourage transparency? Beyond basic security training, what cultural shifts are necessary to ensure staff view IT as a partner in innovation rather than a barrier to productivity?

When 80% of your workforce is operating in the shadows, it’s a clear signal that your official tools are failing to meet their needs. We need to shift from a culture of “No” to a culture of “Authorized Yes,” where IT provides a sandbox of approved, enterprise-grade AI tools that are actually better than the free versions employees are finding online. We must acknowledge that roughly one-quarter of employees see AI as their most trusted information source, so we have to meet them where they are with curiosity rather than reprimands. By rewarding employees who bring new AI use cases to IT for vetting, we turn the workforce into a distributed R&D team rather than a collective security risk.

With the vast majority of companies planning to increase AI spending next year, what does a sustainable scaling strategy look like? How can businesses avoid a growth plateau where innovation stalls because the underlying governance and infrastructure were never standardized across the enterprise?

A sustainable strategy requires scaling governance and innovation in parallel, or you risk hitting the “velocity paradox” where growth eventually grinds to a halt under the weight of fragmented, unmanaged systems. Since 95% of executives plan to hike AI spending, that capital must be split between the AI applications themselves and the standardized infrastructure—like central API gateways and unified data lakes—that supports them. If we don’t standardize, we end up with a “Wild West” of 50 different departmental tools that can’t talk to each other and create a massive attack surface. Standardization is actually the fuel for long-term growth because it allows a company to pivot and scale successful pilots across the whole enterprise without rebuilding the security stack every time.

Traditional security training is often insufficient for managing AI risks. Which technical controls, such as provisioning or continuous usage monitoring, provide the best visibility into shadow AI patterns, and how should these metrics be reported to executive leadership to justify further security investments?

Traditional training is falling short because AI usage is often invisible to the naked eye; we need technical controls like Cloud Access Security Brokers (CASBs) and continuous egress monitoring to see exactly where data is going. By monitoring provisioning patterns, we can see if incidents of sensitive data sent to AI apps are doubling—as recent research suggests—and intervene in real-time. When reporting to leadership, I focus on the “risk-to-innovation” ratio, showing them exactly how many unauthorized prompts were blocked versus how many were redirected to secure, sanctioned alternatives. These metrics provide a visceral sense of the “hidden” risk and make the business case for investment not just as a defensive cost, but as an insurance policy for the company’s digital transformation.

What is your forecast for shadow AI?

I forecast that the term “shadow AI” will eventually disappear, not because the risk goes away, but because it will become the dominant way that work is done. We are heading toward a landscape where 100% of employees will interact with AI agents daily, and the organizations that survive will be the ones that integrated these tools into a transparent, governed ecosystem early on. In the next 24 months, I expect a massive “consolidation event” where companies realize they cannot manage 500 different AI endpoints and will pivot toward 3 or 4 core, enterprise-hardened platforms. The gap between those who govern their AI and those who merely use it will become the primary factor in determining market valuation and brand trust.
